You acquired the customer at a decent CAC. And then… a monthly newsletter and a half-finished welcome email. That’s where most brands quietly leak the majority of the value they already paid to create.

Here’s the number that should reorganize how you think about email: according to Klaviyo’s benchmark dataset of 183,000+ brands, automated flows generate about 41% of email revenue while making up only 5.3% of sends — with roughly 18x the revenue per recipient of one-off campaigns. Flows are the engine. Campaigns are the newsletter.

This is the third piece of the system: leads (capture), lower CAC (creative testing), and now flows — where a lead becomes a buyer, and a buyer becomes a repeat buyer.

What are email and SMS flows?

Flows are automated email and SMS sequences triggered by a shopper’s behavior — a signup, an abandoned cart, a delivered order — that reach people at the exact moment their intent is highest, automatically and forever. Unlike a campaign you blast to everyone on Tuesday, a flow fires for the right person at the right moment, on repeat, with no ongoing effort.

That timing is the whole point, and it’s why the economics are so lopsided in the flow’s favor.

Why flows beat campaigns (badly)

The rate-level data tells the same story as the revenue split:

Flow emails deliver roughly 3x the click rate of campaigns (about 5.58% vs 1.69%).

Flows convert at roughly 13x the placed-order rate (about 2.11% vs 0.16%).

And nearly half of all flow revenue — about 48% — comes from new buyers, versus ~16% for campaigns. That’s why welcome, browse, and cart flows are among the strongest acquisition tools you have inside email.

The pattern holds in SMS: Klaviyo reports SMS flows are only 7.6% of SMS sends but drive about 45.2% of SMS revenue. Same lesson, second channel.

The core flows every DTC brand needs

Build these before you touch campaign volume. Six flows do most of the work:

1. Welcome series

Fires when someone joins your list. It earns the most per recipient of any flow and sets the relationship. Segment it by how they signed up — a popup-for-10%-off subscriber has different intent than a checkout subscriber — because tailored messaging lifts the placed-order rate meaningfully.

2. Abandoned checkout

The highest-intent recovery flow. “Started checkout” means they entered their email and you know exactly what they wanted — a much stronger signal than a casual add-to-cart. Even a generic recovery email converts that intent-loaded shopper, so the trigger does much of the heavy lifting.

3. Abandoned cart / browse abandonment

Cart abandonment sits near 70–72% industry-wide (Baymard), so recovering even a slice is real money. Browse abandonment has lower intent but a far larger eligible audience, which makes it a quiet volume driver. Use dynamic product blocks showing the exact items they left behind.

4. Post-purchase

Turns a one-time buyer into a repeat one — thank-you, what-to-expect, cross-sell, and the start of the loyalty relationship. This is where a lower CAC finally becomes profit.

5. Replenishment

For consumables (supplements, food, skincare), a timed nudge when they’re about to run out. Low effort, high margin — perfect for brands like consumables DTC.

6. Win-back / sunset

Re-engages lapsed buyers before they go cold, and cleanly retires the ones who won’t come back so your deliverability stays healthy.

Priority order: welcome + abandoned checkout in week one — practitioner consensus is those two alone can drive 40–60% of total flow revenue. Then layer browse, cart, and post-purchase; add replenishment and win-back once the foundation is earning.

Email + SMS: use both, don’t burn the list

SMS isn’t a replacement for email — it’s the high-urgency layer. The move is to combine them: for subscribers who opted into both, a welcome or cart flow can weave text and email together.

But SMS has rules. For US cart-abandonment SMS, Klaviyo’s guidelines say send within 48 hours, limit to about one SMS per recipient, and always honor quiet hours (which vary by state). Respecting those isn’t just compliance — it’s how you keep the channel from feeling like spam.

The metric that actually matters (it’s not open rate)

Open rates are inflated and misleading — Apple’s Mail Privacy Protection alone pushed reported opens to 35–42% in 2026 whether or not anyone read the email. Stop grading on opens.

Revenue per recipient (RPR), on click-based attribution, is the health metric. It balances conversion against reach and keeps every timing and content decision grounded in dollars. When you debate “send at 1 hour vs 4 hours,” RPR is the scoreboard.

A realistic set of benchmarks to aim at:

Email + SMS as a share of total revenue: a well-run DTC brand lands around 30–50%; top-decile programs reach 38–45%. If yours is below ~30%, there’s revenue on the table regardless of your open rates.

Flow vs campaign split: flows should be the majority of email revenue (top programs run 58–65% from flows).

Welcome flow conversion: averages across real multi-brand samples run lower (mid-single digits) while top-decile hits 12–18% — so treat the high numbers as a ceiling, not a starting expectation.

Cart abandonment recovery: roughly 8–12% at the top tier.

Active flows: mature programs run 16–22 live flows, not two.

(These are ranges from third-party benchmark reports. Averages and top-decile numbers differ a lot — where you land depends on your list, offer, and category. The honest move is to measure your baseline first, then set targets from there.)

A realistic 30-day build order

Week 1: Ship welcome + abandoned checkout, multi-email, both live and earning.

Week 2: Add abandoned cart + browse abandonment with dynamic product blocks.

Week 3: Add post-purchase; layer SMS onto welcome and cart for dual-opted subscribers.

Week 4: Add replenishment (if consumable) and win-back; set click-based attribution and start reading RPR by touch.

Only after the core flows are live and earning does heavy campaign sending make sense.

How we do it at Mionko

Retention is where the testing discipline pays off twice.

We build flows before campaigns. The revenue engine first, the newsletter second.

We grade on RPR, not vanity metrics. Click-based attribution, revenue per recipient, and a flow-by-flow leaderboard — so we know what’s working, not just what looks busy.

We test the flows like we test ads. Subject lines, offer strength, and timing get A/B tested continuously. What earns, we scale; what doesn’t, we cut — same philosophy that runs our paid testing.

Acquisition and retention feed each other: cheaper customers plus higher repeat rates is how the unit economics finally breathe.

Frequently asked questions

What is an email flow in ecommerce?
An automated email (or SMS) sequence triggered by a shopper’s behavior — a signup, abandoned cart, or delivered order — that sends the right message at the moment intent is highest, on repeat.

Which email flows should I build first?
Welcome and abandoned checkout.
